Universal Framework
How to Run Every Session
Same structure for all nine. Adapt the content. Keep the bones.

These are not full sessions. They are conversations with a frame around them β€” a place for each player to inhabit their character's growth before they have to perform it in front of the whole table. The goal is simple: when the reunion arrives, every player knows exactly who they're walking in as.

Do these privately. No other players present. Ideally over Discord call, text, or before the reunion session as a brief sidebar. Each one should feel like a secret the player gets to keep until the table sees it.

The Landing
5 minutes

Where did Grim send them? What was the first thing they saw? Set the scene β€” let the player feel the disorientation of arriving alone.

The Low Point
5–7 minutes

The moment they almost didn't make it. Every timeskip has one. This is the scene that explains WHY they changed, not just how.

The Turn
7–10 minutes

The mentor. The lesson. The moment something clicked. Ask the player what they think their character learned β€” then confirm or redirect.

Who You Are Now
5 minutes

Go through the post-timeskip sheet changes together. Let the player feel the difference. End with one question: how will the crew see this differently?

Key rule for all nine sessions: Ask at least one question the player has to answer in character. The timeskip only works if the player owns it. You're not telling them a story β€” you're confirming one they get to finish.
What to hand each player at the end: Their post-timeskip character sheet if it's updated, and one sentence β€” their character's new personal rule. The thing they now believe that they didn't before. Every character below has one.

The room hums. Lights flicker on as if they were expecting you. A voice, old and tired, comes from a speaker in the ceiling. "Good. You're alive. Sit down. We have a lot of work to do."
The Low Point
The Overload
At some point during training, Rokuji pushes too far. Phoenix flames spiral. Nika's freedom state erupts. His body breaks β€” and heals. Over and over. In an endless loop. He smiles while everything burns. That moment terrifies him more than death ever did.
What does Rokuji do when he realizes he's been smiling? Does he stop? Can he?
The Mentor β€” Dr. Vesper
Former Germa Bio-Engineer
He abandoned Germa after refusing to weaponize humanity. He rebuilt what science never understood β€” the human will. He tells Rokuji early: "You survived what we could never create. But will you survive yourself?"
Vesper never calls Rokuji "The Phoenix." Always just his name. That matters to Rokuji more than he admits.
The Turn
The Sun That Does Not Burn
The Phoenix calmed. The Sun warmed. The heartbeat steadied. For the first time since his rebirth, the flames became warm instead of violent. Power given life. Not taken.
He no longer fights to survive. He fights so others can live. When did that shift? Ask the player to name the exact moment.
Who They Are Now
New rule: "A captain's duty is not to save everyone β€” it is to protect the future." He no longer promises to keep everyone alive. He promises to make sure their sacrifice means something. The crew will feel this. It is quieter than before. And heavier.

The Confrontation with Why
Raizen asks him, early in training: "Why do you fight?" Atsusato answers with technique. Raizen stops the forge. He doesn't speak for a long time. Then: "That's the problem." Atsusato cannot answer with his heart. Not yet.
What does Atsusato eventually answer? Ask the player. This is the session's core question.
The Mentor β€” Raizen Kurogane
The Windwright Smith
Same family name as Shigure β€” and Atsusato knows it. Raizen forges three new blades alongside the training. Each blade embodies a different answer to the question "why." The blade Atsusato chooses to master first tells Raizen everything.
The three blades: Kurayami no Kage (shadow, concealment), Kaze no Hasha (speed, unpredictability), Ami no Saibi (weight, finality). Which one does Atsusato reach for first?
The Turn
Stillness Before the Cut
Execution Flow is not learned. It is understood. The moment Atsusato stops trying to master it and simply allows it β€” the chain completes in practice for the first time. Five turns. One verdict. The cliff face splits clean.
Who does Atsusato think of when the cut lands? Someone from the crew? Someone he lost?
Who They Are Now
New rule: "Stillness is the weapon. Execution is the oath." He no longer fights when there's no point. He waits. And when he moves, it ends. The crew will notice that he's slower to draw β€” and that no fight lasts past his first real commitment.

The Maelstrom
Month 5–6: Kaillou leads a fleet of wrecks he salvaged into a maelstrom. All of them sink. He watches them die except him. He stops trusting his charts entirely. Then he stops trusting his instruments. He is left with nothing but the sea itself.
What does Kaillou do when he realizes numbers can predict but not protect?
The Mentor β€” The Tide Hermit
Ancient Navigator
Lives on a drifting observatory beyond any chart. He broke his maps and burned his instruments fifty years ago. He teaches Kaillou four things: Current Reading, Weather Sight, Beast Sense, Celestial Memory. None of them use instruments. All of them use understanding.
The Turn
Final Test β€” Eye of the Broken Compass
A storm that erases direction. No stars. No Log Pose. No chart. Kaillou guides the Hermit's ship through it by feeling the pressure of the current beneath the hull. The Hermit nods once. That is the only compliment he ever gives.
What does Kaillou write in his log after that? Read it aloud.
Who They Are Now
New rule: "The sea has memory. I just learned to read it." Kaillou no longer tells the crew where they're going. He tells them where the sea will let them go. The difference is everything in the New World.

He saw Rokuji fall at Marineford. He saw the ship he built get outrun. He saw strength without support be just weight waiting to sink. He blamed himself. He wasn't strong enough. He couldn't protect them. So he disappeared β€” to fix that.
What does Bon swear to himself in the wreckage? Make him say it out loud. The Iron Anchor Oath.
The Mentor β€” Old Man Ryuga "The Breakwater"
Legendary Shipwright Who Never Sailed
He rebuilt what the sea tried to kill β€” for fifty years. He taught Bon: load balancing, kinetic transfer, emergency reinforcement, anti-Sea King anchoring, battlefield structural mechanics. "Any fool can build something strong. The hard part is building something that stays standing."
The Turn
The Ironwake Rig β€” Rebuilt from the Ground Up
Month 10–12: he rebuilds the rig. Bigger. Stronger. Meaner. Months 13–15: he tests it against sea kings, storms, and live combat. The rig doesn't break. Then he forges the oath: "I build so they can live."
Who They Are Now
New rule: "A ship doesn't survive by having one strong plank. It survives because the load is shared." Bon is no longer just the strongest. He is the one who makes sure nobody has to carry too much alone.

A storm split the sky. He gambled everything and lost. Ship shattered. Nearly died to a Sea King the size of a hill. That's when he understood: luck is not a plan. Luck is a spark. Momentum is the fire.
What does Finn say to himself when he realizes luck alone isn't enough? Ask the player.
The Mentor β€” Captain Mordren "Laughing Tide"
Former Pirate. Former Legend. Now a Shadow.
The man who stole his blunderbuss, his supplies, and his ship. Left him a note: "Not skilled. Not ready. Come back when you're less of a joke." Finn spent months hunting him through impossible waters. Each time he got closer, Mordren made the sea harder. Each time, Finn learned something Mordren never said out loud.
The Turn
The Wheel of Drowning
Finn steered straight into the heart of the maelstrom Mordren called "the Wheel of Drowning." He survived. Mordren laughed. And finally β€” finally β€” spoke the lesson: "The sea hates cowards more than fools. Good. You're both."
Who They Are Now
New rule: "I don't fight the odds. I bet against 'em. And so far… I'm rich." Finn no longer survives chaos. He creates it with intention β€” then steers through it while everyone else is still falling.

The Lowest Point
She discovers the horrors of what this facility was used for β€” experiments that mirror her own abilities. Techniques she recognizes. She stops using ROOM. She is terrified of becoming the same monster that created this place.
Does she destroy the records? Keep them? This is her choice. Ask the player.
The Mentor β€” Dr. Mirelle
Elderly Surgeon Β· Stayed Behind
She refused to leave when the facility was abandoned β€” stayed to care for those left behind. She is not powerful. She is not famous. She simply never stopped. That is what Chloe needed to see.
The collar: Chloe stops hiding it during this arc. She begins wearing it openly β€” not as shame. As proof she survived. This is a quiet, massive shift.
The Turn β€” The Heartbeat Room
Signature Moment
A catastrophic outbreak. Dozens dying at once. Chloe expands ROOM to its greatest size yet and performs life-saving surgeries on dozens simultaneously. When it ends, she collapses from exhaustion β€” but everyone survives. The survivors begin calling her "The Saint Surgeon." She hates it.
Why does she hate the title? Ask the player. The answer tells you who Chloe is post-timeskip.
Who They Are Now
New rule: "I don't heal because I fear losing people. I heal because they deserve to live." Before: she healed to not lose them. After: she heals because it's right. The crew will feel the difference β€” she's calmer in crisis and harder in everything else.

This is the only timeskip with no mentor. Manju goes alone. That is the point. Everything she learns, she pays for herself.
The Low Point
The Fruit Rejected Her
Month 9–11: She finally obtains the Flame-Flame Fruit β€” the fruit held by Portgas D. Ace. She eats it. The fruit awakens β€” and immediately fights back. Ace's will was freedom and warmth. Manju's is rage and regret. The flames work. But they do not belong. They flicker, distort, and devour when her emotions spiral.
When the fruit rejects her β€” what does she feel? Relief? Rage? Grief? Ask the player. This is the most important question in her session.
The Fire That Won't Accept Her
The Hollow Flame
Her flames are crimson, black, and ash-filled. They flicker and sputter. They sometimes devour her chains. They are not Ace's fire. They are not her fire. They are something in between β€” and that is perhaps worse. The fruit whispers sometimes. Not in words. Only in warmth she can never hold onto.
The Turn
The Final Trial β€” The Flame Warden
She faces "The Flame Warden" β€” a creature of pure combustion in the darkest part of the Crimson Hell. She wins. But loses a part of herself doing it. She trains for months on a cursed island of ash and blood. Alone. She emerges with control β€” not of the flame, but of herself around it.
Who They Are Now
New rule (Hollow Flame's Code): "I do not run. I do not hide. I burn what threatens my crew. I will never forget. I will never let another die because of my weakness." Manju no longer seeks to become Ace. She seeks to become the flame that protects those who cannot protect themselves.

What did Migo miss that cost him? Ask the player to invent one specific shot he regrets. He carries it.
The Mentor β€” The Sky Hermit
Exiled Skypiean Marksman
He once guarded the Golden City. One shot caused a kingdom to fall. He abandoned his people. He teaches Migo one truth: "A true hunter isn't seen. A true hunter decides." He gives Migo nothing β€” not his weapon, not his technique. Only perspective. Migo builds the rifle himself.
The Turn
Final Trial β€” The Storm Warden
He sniped the "Storm Warden" β€” a beast that rules the edge of the Grand Line β€” from a distance no other marksman has ever survived. The Hermit calls him equal. That is the first and last compliment the old man ever gives.
Does Migo say anything after? Or just move to the next position? Ask the player.
Who They Are Now
New rule (Hunter's Code): "I do not miss. I do not show myself. I do not shoot unless it matters. I protect from afar. I decide the outcome." He is no longer a sniper. He is an inevitability.

He refuses to die. That is the first thing he learns about himself β€” he refuses to die. Not for glory. Not for pride. Because there are people waiting for him. That realization saves his life. Several times.
When they told him nobody was coming for him β€” what did Jimbo think about? Ask the player. Name one person. One specific moment.
The Mentor β€” "Breaker"
Retired Champion of the Iron Pit
A man who believes strength is the only truth. He breaks prisoners β€” then builds them back better, if they're worthy. He teaches Jimbo five things: Pain Acceptance, Impact Control, Predator Instinct, Unbreakable Will, Protect the Weak. In that order. Each one costs something.
The Turn β€” The Uprising
The Final Arc
When they forced him to execute the weak β€” he refused. The Pit answered with chains. He answered with war. 9 hours of blood and fire. Walls collapsed. Chains broke. The Pit drowned in its own cruelty. Jimbo walked out through the ruins. Breaker stayed behind.

Who They Are Now
New rule: "The strongest aren't the ones who hit the hardest. They're the ones who force the fight to end on their terms." Jimbo stopped fighting for himself at Marineford. He started fighting for the people waiting for him. The Iron Pit made that permanent.
